If you’re one of the thousands who have been laid off in the last few months, you might be tempted to use a career coach to help you in your job search. But whether that’s a good idea depends on whom you hire as a coach, and what you expect to get out of the experience.

Hiring coaches is difficult, because in most places – and probably everywhere – anyone who wants to can set up as a career coach. No professional or regulatory body exists for the job. Nor does any recognized form of accreditation (having taken a course or two doesn’t count).

The only criterion you have for judging career coaches is their reputation. A good place to start is with an Internet search in which you keep an eye out for complaints to consumer organizations or better business bureaus. But even that may not tell the whole story if the coach is part of a larger organization or franchise, because a business record in one area may mean nothing in another area.

You may also want to arrange a preliminary meeting, and decide whether or not you trust the coach, but don’t imagine that you can necessarily tell someone who is fraudulent. After all, a fraud probably has more experience conning people than you have detecting them. Probably your best bet is to work with someone who comes recommended by a friend or family member who has been their client, and whose judgment you trust. However, if that isn’t possible, ask a potential coach for references — and check them.

As you screen a possible coach, be on the lookout for exaggerated claims. Does the coach claim to have methods no one else has? Do they guarantee results? Put you through a screening process, then tell you that you’ve made the cut? Use high pressure tactics? Any of these signs may indicate dishonesty or, at the very least, a greater interest in taking your money than in helping you.

Just as importantly, be very clear what a coach does for you. If you are expecting someone to do all the work for you, or to pull a genuine miracle out of the desk drawer for you, you are going to be disappointed in your association.

Basically, a coach can do two things for you. The first is to update your sense of the job market, and to help you prepare for your search. A coach can give you advice about how to arrange a resume to best effect, help you practice interviewing, critique your clothing and manner, and, if you have chosen well, give you a better sense of the job market in your areas of expertise than you have. In most cases, they will tell you about the effectiveness of networking and informational interviews, but the simple statistic that the average person needs 30-40 informational interviews to land a job is enough to tell you that the real work has to be done by you. A coach can prepare you, but if you don’t cooperate with their job search program, then you are wasting your money.

The second thing that a career coach can do for you is to serve as an advisor, answering the questions that arise during your job search, analyzing your account of your experiences, and suggesting ways that you can approve next time. Since they are constantly thinking about such matters with a number of people, they should be able to give you better advice than most people. In other words, they can help you focus your efforts and learn from them – but the effort is still up to you, and not the coach.

Hiring a coach is like taking a class; just as you can learn the subject matter of a class by yourself, you can learn what a coach can teach you through a library or experience. In both cases, entering into a formal agreement forces you to become organized, and can help you to learn more systematically.

But, if you are not ready to put in the effort, or imagine that the formal agreement is an end in itself rather than ongoing guidance, you are going to be disappointed in the result – and, because of the lack of formal qualifications for career coaches, quite possibly cheated.

Even if you’re an extrovert, meeting new people takes energy. To reduce the required energy, whenever I’m networking or at a business meeting, I like to come equipped with at least one conversational hook – a detail about me that make people curious and give them something to talk about when they approach me.

The term is borrowed from the writer’s idea of a hook, or first sentence that makes people want to read more. For example, when Charles Dickens started A Christmas Carol with, “Marley was dead to begin with,” he hoped that readers would be intrigued about why he would mention the fact. More subtly, when Jane Austen began Pride and Prejudice with “It is a truth universally acknowledged that a single man in possession of a good fortune must be in want of a wife,” she is announcing that her subject is courtship, hoping that it will interest them (and also, as you soon find out, being ironic, since the last thing that either Bingley or Darcy are thinking of at the start of the novel is getting married).

A conversational hook works the same way. Just as a literary hook lures you into reading, a conversational hook is designed to make others think that you are worth spending time with. It’s not as extreme as an eccentricity. Nor is it a pose, because, to be successful, a conversational hook needs to be backed up by the ability to talk about it. Rather, it is an expression of your individuality that attracts attention.

A conversational hook can be as simple as a T-shirt. When I am at a developers’ conference – and, sometimes, just on the street – My Linux Journal T-shirt, with the slogan, “In a world without fences, who needs gates?” (a reference, of course, to Bill Gates and Windows) is sure to evoke a laugh. And, once you have shared a laugh, talking with each other becomes easier.

More recently, I have found my three inch copper bracelet by Tsimshian artist Henry Green to be another conversational hook. Larger than usual, made of a metal that you rarely seen in jewelry, and featuring a stunning design, the bracelet offers all sorts of topics that people can use to approach me. First Nations people, especially artists, are especially interested in it, but the interest cuts across all sorts of demographics. One friendly acquaintance who has watched too much Doctor Who calls it my chronoplate, while others ask if I am wearing it because I believe that copper helps relieve arthritis. It helps that the bracelet is more suitable for formal occasions than a T-shirt, too.

You can use the same idea to make yourself stand out on a resume. Although I maintain several different resumes, I always include two or three lines under the heading of “Interests.” Currently, the section reads, “Running; parrots; punk folk music; Northwest Coast art; history, science fiction, and 19th century novels; Linux.” This summary not only says a lot about me and positions me – I hope – as a well-rounded individual who is worth interviewing.

In addition, when I am called into a job interview or consulting session, it gives other people a starting point. I have lost track of the number of times people have begun by asking me what punk folk music is, and many other meetings begin with an exchange of stories about running or science fiction. And I still remember the forty-five minute interview that consisted of five minutes of talk about the contract, and forty exchanging cute stories about our parrots.

Conversational hooks work because most people are nervous meeting new people. By giving them something to talk about, you set them at ease. In doing so, you generally create a favorable first impression – and first impressions, as you probably know, are frequently the basis for the impression that people take away from a meeting. Not only can you help yourself by creating hooks that draw other people in, but you can be on the lookout for hooks that others may be consciously or unconsciously offering.

Either way, you’ll find that conversational hooks are a great way to take the nervousness out of meeting people for everyone.

Earlier this week, The Globe and Mail ran an article about freelancers who were considering finding full-time work in response to the recession-cum-depression of the last couple of months. Being a long-time freelancer myself – and someone who has never been happier than when working for himself – I found some wry amusement in the assumption that freelancing is riskier than full-time employment. Not only do I believe that freelancing is generally safer than full-time employment, but I suggest that freelancers are better equipped to weather the uncertain economy.

Admittedly, a recession is a bad moment to begin a freelance career, if only because so many other people may be attempting the same change. Obviously, too, a freelancer’s ability to survive depends on what services they offer; for instance, if you offer web design services, in hard times people might be tempted to put off improvements and changes to their web pages as non-essential.

However, in general, freelancers have distinct advantages in troubled times:

  • Freelancers are already established: As full-timers are laid off and try to support themselves on freelancing, established freelancers already have the contracts and – most importantly – the reputations to keep themselves employed. Many of them have an established customer base, and they can focus on assignments rather than on marketing themselves – a process that usually takes a few months.
  • Freelancers are more versatile: Full-time employees are generally slotted into narrow specialties. By contrast, freelancers can offer new, related services as the opportunity or need arises. For example, if you are a technical writer who finds that clients are putting off updating their documentation, perhaps you can branch out into public relations or graphic design.
  • Freelancers are used to working on multiple contracts at the same time: While full-timers often have the luxury of concentrating on one project at a time, most freelancers juggle multiple projects at the same time. Part of the reason may be freelancers are so afraid of being without income that they often overbook themselves. However, an even larger part of the reason is that they don’t always find a single project that brings in enough income by itself. A recession simply makes this situation even more likely. So, in this sense, the habits of the average freelancer become a useful survival mechanism during a recession.
  • Freelancers have established social networks: In any sort of job-hunting, connections are important. But, while full-timers often neglect networking because of their false sense of security, freelancing is like constantly looking for work. The result is that freelancers may be prepared to replace work lost to the recession with other assignments.
  • Freelancers are better prepared psychologically for losing work: Many full-timers invest a lot of their self-image in their employment. When they lose their position, they are devastated. But freelancers do not nurse the full-timers’ dream of a job for life. They expect to work on many contracts during their careers. So, when one contract is canceled, it means very little to freelancers – unlike full-timers, they are not devastated. While they may regret the loss, freelancers know that some work will never materialize or be canceled, even in good times.
    In other words, a recession is only a freelancer’s regular situation intensified. They know how to deal with the situation, and don’t need to change their attitudes to survive – unlike full-timers.

I’m not surprised that The Globe and Mail could find freelancers who were considering full-time employment, but I suspect that they are in a minority. Although all the freelancers I know are alert to the economic situation, they seem reasonably confident of their ability to survive it. Unlike full-timers, they find little new in troubled times.

One of my pet peeves about business is the constant consternation among executives about employees doing personal business on company time. Even if the transgression is just a few minutes browsing on the Internet, it’s viewed with the greatest concern. Business experts talk earnestly about what such loss of productivity might mean to the nation, and devise ways to spy on employees, or to block web sites that employees might like to view. Doing business on company time, they gravely explain, is the worst sin of our secular age – stealing from your employer. What annoys me is that such concerns are a grotesque hypocrisy.

I’m not talking, you understand, about the extreme cases, where a middle manager spends five or six hours a day on a gambling site, or a system administrator watches porn all day. Such behavior is obviously unacceptable to anyone. I’m talking instead of people who take five or ten minutes a couple of times a day to read a news or hobby site, or to dash out on a family errand.

Of course, even this behavior was unacceptable thirty years ago, when people worked regular hours and rarely deviated from them. After all, the lost time quickly adds up.

But the workplace is different today. Instead of receiving an hourly wage, the average office worker is on salary – a ploy that forces them to work hours of unpaid overtime. Especially in high-tech, the norm is to take advantage of this situation, putting heavy pressure on those who leave after eight hours and implying that anyone who doesn’t devote evenings and weekends to the company are not being good team players and letting everyone down. More than once, I’ve encountered supervisors who had a habit of starting meetings ten minutes before the end of the day and forcing people to work overtime, knowing very well that the social pressure would keep most people from objecting.

And only rarely does anyone get a day off to compensate for their extra hours. Rather, unpaid work has become the norm.

Under these circumstances, how dare employers complain about the loss of half an hour or an hour a day when they are averaging twice that in unpaid overtime from their employees? If anything, they ought to be glad that employees are taking short breaks. Otherwise, productivity would decline steadily after about nine hours. By taking those breaks, employees are actually making better use of the time actually spent working, because they are more refreshed than they would otherwise be.

An employer with any knowledge of human nature should be glad that employees know how to pace themselves. Otherwise, employees risk falling into the unproductive habit of a resident doctor I once knew. When I asked how she handled the thirty-six hour shifts that are part of the hazing ritual for new doctors, she explained, “I try to make all my decisions in the first twelve hours. After that, I just try not to make any mistakes.”

Anyway, what choice do employees have except to conduct personal business on company time? When employees are working long days, often the middle of the day is the only time they have for errands or personal business. Very few stores are open at 10PM – assuming that someone staggering home after a fourteen hour day even has the energy to stop to shop.

At any rate, employees are doing nothing that many executives haven’t done for years. Despite all the pep talks about the importance of leadership, the average manager works far less strenuously that the average employee. The exceptions are those who have a hands-on approach, and lend a hand in anything that needs doing, and they are usually in a startup. The average manager thinks nothing of doing exactly the sort of thing that annoys them when employees do them.

And perhaps that’s the problem, Maybe the executives who worry about productivity are simply irked that average employees are claiming perqs that used to be reserved for them alone.

When companies pay overtime or don’t cajole and threaten free work out of their employees, and managers set an example of dedication, then they will have a right to complain about what is done on company time. Until then, so long as employees put in the number of productive hours listed in their contract, they have every right to reclaim some of their free time.

So far as I’m concerned, the employees aren’t the ones who are stealing.

Considering the number of jobs I’ve worked at, I’m surprised that I’ve only been fired once. I use the word “fired” deliberately, since I dislike euphemisms like “laid off” or “made redundant”and consider them inaccurate. It was experience that I found humiliating and unfair, and my wish not to repeat it helps to explain the fact that I’ve usually worked freelance or as a consultant ever since.

At the time, I was working as a technical writer. I had a job at one company that bored me to tears, so I hired a sub-contractor to do that, taking a modest hourly cut from her salary and showing up there one day a week. The other four, I worked at another company that wanted my services.

My four day a week job was everything that the other was not. It was new, and I was learning Unix, and I shared an office with two other people who were intelligent and shared a cynical sense of humor. Best of all, I was laying the groundwork for the company’s documentation, recording for the first time much of the information on which the company ran, which was a creative challenge as I struggled to understand the software system and to pry information out of the brains of uncooperative developers (this was before my knowledge of free and open source software made me tolerated in the world of programmers).

All seemed to be going well. The manager to whom I reported wanted me to turn full-time after my first week, and we had a mutual interest in birds (in fact, most of my initial job interview was spent talking about parrots). Elsewhere in the company, people were talking of me as someone who was dong the impossible, since I was the third person to try to give the company some documentation, and I seemed to be succeeding.

Then, one day after I had been working at the company for several months, I heard that the company had lost a major customer. I made the expected solemn noises when I heard, but didn’t think too much about the news, even when rumors of staff cuts started circulating about mid-morning. After all, I thought myself a star employee, so they couldn’t be about to fire me.

I couldn’t have been more wrong. I had forgotten what passes for wisdom among executives – the idea that the last hired or those on contract should go first, regardless of how irreplaceable they might be.

Early in the afternoon, the manager of my section called me in and told me I was being laid off. My first reaction was a wordless sound of disbelief. In my naivety and self-conceit, I had been taking the praise I had received as an indication of how the company regarded my work.

My second was to find a reason for the event. After a moment, I remembered an incident in which part of a printing job needed redoing because of a mistake in the address. Hesitantly, I asked if that was the reason for me being fired.

“Let’s just say that it made the decision easier,” the manager said, suddenly stern.

I pointed out that, while the final responsibility was mine, both he and the president of the company had proofread the job, and so had some of the blame for that mistake. The manager sputtered for a bit, and I realized that all I had done was give him an excuse where he hadn’t had one before.

I could recall far more costly mistakes, including a couple by the manager.
But the excuse didn’t matter. The manager told my office mates to make themselves scarce, and stood over me while I cleaned out my workstation.

To give him credit, he did say that he thought me unlikely to steal or sabotage anything. But he treated me like a potential troublemaker anyway, and I had one of my first direct insights into how expectations and policy could make a basically decent but courage-deficient person act like a stranger to someone who was a friend.

Full of resentment, I packed my things and left, so quickly that I forgot a little plaque with a Northwest Coast design on it. The office manager left a phone message about the plaque, but I never did retrieve it. I didn’t want to return to the place where I had been treated that way, or to face my office mates after what I considered a public humiliation. Never mind that three of the other recent hires were also fired; I took the action personally.

A couple of years later, I met one of my office mates on the Skytrain, and he said that they had all been hurt that I hadn’t kept in touch. A touch icily, I observed that they had never tried to contact me, either.

In the end, I wasn’t largely unaffected financially by the incident. The other company had enough work that needed doing that I could return full time there, while still receiving the stipend for supervising the sub-contractor. But the incident left me more cynical and less trusting, and at some level I promised myself never to endure the situation again.

The next time it looked like financial troubles meant that a company at which I was a long-term consultant was about to lay off people, I bailed a week before the staff was nine-times decimated. The company’s president had promised me a job as long as I wanted one, but I decided not to put his character to the test; instinct told me that he would have failed.

Very quickly, too, I decided that I would not worry about full-time employment and stay freelance. To this day, I dislike people have the power of judgment over me, especially when they are under no restraints to use that power responsibly or fairly.

Even now, I avoid situations where someone might exercise that power over me. Some people might say that shows a bad attitude, but, in the end, I’m glad to have it. If I hadn’t learned to feel that way, I might not be doing almost exactly what I want for a living.

The other week, I heard that a former employer had gone out of business. I reacted with the same pleasure that an octogenarian might feel on reading the name of an unpleasant former colleague in the obituaries. I was glad to see the company go, and my only surprise was that it had crawled along as long as it had. I had been expecting to see it go under for years.

As you might guess, I was not particularly happy there. I used to take long walks at lunch, regardless of the weather, just to get away from the place, and would amuse myself by composing words to a parody of “Chantilly Lace” that I called “Genteelly Bored.”

Part of my unhappiness was the circumstances. It was my first full-time position since the dot-com crash. After being one of the powers at two different companies, I felt demoted to be working as a technical writer again, no matter how often I told myself that no honest living was shameful. But I felt massively under-challenged, and chafed at having to take directions, although I remained polite.

But a larger part of the problem was that, having been a leader (of what quality I’m not sure), I knew that the company officers and executives were border-line competence at best. The CEO was not only fond of purges, which inevitably included people with key knowledge, but also of inflicting the latest management fads on the company. He was fond of regular, excruciating company meetings at which he kept showing the same slides over and over. When I left, he was trying retreats at which select members of the company would discuss a book on the management best-seller lists – a move which instantly divided the company into the privileged and the under-appreciated. He never did seem to understand that he was sending mixed signals, and, when I briefly shared an office with him due to overcrowding, he used to wonder why no one was passionate about the company.

The other executives were no better. The vice-president of toadyism, as I called the CEO’s right hand man, was infamous for making decisions without bothering to gather necessary information.

Another executive, a fundamentalist Christian, tried to take me to task for using, “Does anal-retentive have a hyphen?” on my screen saver. He thought it obscene, and was put out when I suggested that he had better things to do than chastise me over trivia and I refused to apologize on the grounds that I had done nothing wrong.

Then there was the testing manager, a little man who decorated his office in unread books and inspirational posters, and would spend hours designing spreadsheets with the largest color palette that I have ever seen. He worked long hours, and like to call meetings with me just before I was leaving for home. But at least he didn’t last as long as his probation.

“Blind leading the blind” was the phrase that kept occurring to me when I had to deal with any of these characters. But although interacting with them was bad enough, what was especially hard to handle was the fact that I had enough experience (and enough memories of my own incompetence) to know that they were mismanaging the company, and making what could only be a marginal business at best a loser. I discovered that to see incompetence that you know how to correct, yet to be able to do or say nothing is one of the most uncomfortable mental states possible.

Still, I shouldn’t complain. If I hadn’t been so uncomfortable, I wouldn’t have started trying to write a book on OpenOffice.org. The book was never published, but my efforts over the fifteen months I was at the company have since repaid my effort many times over as I cannibalized the chapters for articles. I also started doing a couple of other articles per month, and I still remember the pleasure when I had earned enough from articles to buy my new computer. There was another short contract between my work at this company and my transition to full-time journalist, but if I hadn’t been so bored, I might never have done the ground work for a career change. So I can’t say that the company didn’t do me an unintentional favor.

Still, I wish there had been a wake. I would have attended, if only to dance on the coffin.

Everyone knows that Napoleon’s invasion of Russia failed because of the winter, right? But the truth is, saying that is as incomplete as saying that the cause of every death is heart failure. The winter may have been the final blow to Napoleon’s grand design, but it need not have been.

The more you look at Napoleon’s Russian campaign, the more you realize that it ran into trouble long before the first snowfall. The campaign actually failed because of difficulties in scaling, combined with poor management by Napoleon himself. His example provides a case study of the pitfalls when planning any project, especially large ones, making it an object lesson for the modern corporate world.


A bigger team isn’t always a better one

To invade Russia, in 1812, Napoleon assembled an army of 700,000 — probably the largest army up until that time. It contained some elite forces, but it was never an efficient fighting force. For one thing, its members spoke too many different languages to communicate well. Many parts of the army were traditional enemies of other parts, or had been fighting them recently. As a result, the army never cohered into a whole.

Also, its size meant that provisioning it was difficult. It could not even live off the land, as other French armies under Napoleon had done, because no area contained enough food for so many people. Instead, it had to keep moving, so quickly that its members were always well ahead of any supply wagons and frequently starving.


Ask yourself if you have the right resources and preparation

Contrary to a popular misconception, Napoleon did not go into Russian completely blind. He had maps, and he made considerable effort to stockpile food, resources, and horses. His instincts were sound, but he had no firsthand knowledge of what he was about to face.

On a map, it looked perfectly sensible to plan to use particular roads. But what Napoleon couldn’t see was that many of the roads in Russia were too narrow for the quick movement of large numbers of troops, and too muddy for artillery and supplies to pass. Nor could he see how foraging in a country as poor as Russia would be next to impossible.

Similarly, the far-sightedness of gathering supplies meant nothing if they weren’t the right ones. Napoleon gathered countless pieces of small-bore artillery, but these were a nuisance to haul, and useless in sieges like the one at Smolensk or artillery duels like the one at Borodino. Nor did he consider stockpiling pointed horseshoes suitable for travel in snow or winter clothing.

Still, even if he had gathered the right resources, the effort would have been largely useless, because among the things he neglected was any plan for delivering supplies to where they were needed. The one efficient piece of transport he arranged was his personal mail service, which could deliver a letter from Paris to Moscow in 14 days — and that luxury was unimportant in the campaign.


Decide on a goal and focus

Despite all his preparation and the size of his army, for once in his life Napoleon was uncertain what he wanted to do when he invaded Russia. Did he mean to occupy Moscow and Saint Petersburg? Carve up Russia between Sweden, Turkey, and a revived Poland? Force Tsar Alexander into a truce and go on to take India from the British? In the early months of the campaign, Napoleon considered all these goals. Unable to make up his mind, he could not act with his usual decisiveness, and failed to followup on his initial victories until after he had lost the initiative.

This oscillation continued throughout the entire campaign. Days, if not hours, before he retreated, he remained uncertain whether he would leave Moscow or winter there. Even when he abandoned Moscow, he first moved south as if planning to face the main Russian arm — then abruptly veered west to begin the long trek home. Not knowing what he wanted to do, he was, not unexpectedly, unable to do much of anything, or to do what he did do effectively.


Keep in touch with your team

Part of Napoleon’s leadership ability was his rapport with his troops. By moving among them, Napoleon could always get a first-hand feel for their morale and combat-readiness, and sense when punishment or a gesture of concern could improve the mood of his troops. Often, his appearance alone could inspire troops.

However, during the Russian campaign, this hands-on approach was rarely possible. At times, Napoleon was too ill. Yet, even when he was healthy, the size of the army and its dispersal meant that he could only use his personal touch on a minority of his troops. Too often, the only troops he saw were the Imperial Guard, those with the most loyalty and highest morale who, because of their proximity to him, were also the best-fed and supplied. Judging the rest of the army by the Guard, he assumed all was well as the rest of his army steadily sickened and dwindled away.


Don’t force subordinates to misrepresent or lie

Early in the campaign, Napoleon told his generals and field marshals that he wanted accurate reports about their troops. The trouble is, when they told him about the lack of supplies and the problems with desertions, Napoleon was prone to abuse them, sometimes publicly. At times, these tirades were followed by demotions or reassignment to difficult duties.

Faced with such consequences, Napoleon’s management soon realized that, for their own sakes, the last thing they should do is tell him the truth. Early in the campaign, they began exaggerating the strength and readiness of the forces they commanded. These exaggerations prevented proper planning and caused Napoleon to under-estimate the extent of the campaign’s difficulties until they were far advanced.


Choose substance over PR or positive thinking

All his life, Napoleon believed in his destiny, trusting it to carry him through times of trouble and upwards to future greatness. For much of life, this belief served him well, possibly because the bravado that it produced constantly took his opponents by surprise.

But in Russia, where geography, weather, and distances were as much a problem as the opposing armies, there was too much reality for a positive attitude to conquer. Napoleon did his best to assert his will and frequently issued proclamations that pretended all was well or about to be so, but this stance became harder and harder to maintain — especially since Napoleon was intelligent and observant enough to be unable to deny the increasingly obvious truth. Still, for a long time, he persisted in believing that will would triumph over circumstance. Unfortunately, by the time he admitted what was happening, his army was crumbling and in an exposed position cut off from supplies. At that point, he had nothing to do except retreat.


Listen to experts and subordinates

Napoleon’s entourage included people whose knowledge could have countered many of the difficulties listed above. For instance, Caulaincourt, the former ambassador to the Tsar, warned him about the conditions of the roads, the poverty that eliminated the possibility of foraging, and the political situation that made it likely that the Russians would continue to fight, despite constant retreats and uninspired field leaders. But these were not opinions that Napoleon wanted to hear, so he ignored them until it was too late. It was only on the retreat, when Caulaincourt advised Napoleon to return home ahead of the army that he listened to him — and then, the main reason was probably that Caulaincourt was saying what Napoleon wanted to hear.


Have a fallback plan

For several weeks beforehand, Napoleon knew that a retreat was a strong possibility. The alternative was to winter in hostile, barren territory. Yet, perhaps because of his reluctance to admit failure, Napoleon made no plans to prepare for the retreat. New conscripts arriving from the rest of Europe were still hurried up the line to Moscow, the farthest point of the French advance, rather than being assigned to secure possible routes. Similarly, no supplies were stored along the way. Nor were any scouts sent along the possible routes. When Napoleon made his sudden decision to retreat, he had made no preparations for it, which undoubtedly worsened the disaster of the march.


Sometimes, resources have to be abandoned before they become a liability

As the French army advanced into Russia, it carried a variety of unsuitable equipment, including hundreds of light field guns and carts that were unsuitable for the roads. Instead of destroying this equipment or abandoning it, Napoleon insisted on dragging it along. This stubbornness served only to slow his advance.

Even worse, on the retreat, the army was carrying as much of the loot from Moscow as possible. Not only did the loot encumber soldiers by filling their pockets and weighing down their belts with the objects hanging from them, but it also encumbered the army’s various vehicles, making them harder to move. The path of the retreat was soon littered with abandoned riches, but the determination to hang on to their spoils killed thousands of soldiers as they tried unsuccessfully to dodge marauding Cossacks or to hurry on to the next outpost where they might hope finally to get a meal.


You can lose by winning

Napoleon never lost a battle in Russia, although many, like Borodino, were indecisive. By traditional standards, he should have won, since he occupied Moscow, the old capital and still the largest and most important city, and his troops started home with fabulous riches. Yet he found his soldiers, horses and supplies steadily whittled away by disease, desertion, starvation, and exposure. After despoiling Moscow, he had to retreat, constantly harried by an enemy he no longer had the cavalry to close with. Unable to grasp fully the kind of war he was in or to adjust his tactics, he abandoned his army to rush home to France. In the end, only 22,000 — a little over three percent of his original force — survived to do the same.


Conclusion

Napoleon was a brilliant leader, one of the most outstanding ones of all time. But the fact that even someone of his caliber could make such mistakes only emphasizes that anyone can falter. Lack of preparation and focus, a belief in his own infallibility, a refusal to assess the situation objectively, a failure to follow the leadership techniques that had served him so well in the past — all these things led to the greatest catastrophe of his career.

Napoleon took another three years and one exile and a return before he was finished for good. But his Russian invasion had drained the fighting strength of France and destroyed his reputation for invulnerability. After his Russian campaign, his rule was a constant struggle for survival against continually increasing odds. Finally, at Waterloo in Belgium, he met the Duke of Wellington — a man famous for his clear headed planning and lack of nonsense — and lost his position once and for all. But the beginning of the end was his lack of proper planning when he invaded Russia.

Everyone knows that networking is an essential part of business. Done well, it can build partnerships for you, and tell you about jobs before they’re advertised. If you are a consultant, you can easily find — as I have — that networking is responsible for 75-100% of your income. Done poorly, though, it can handicap or even seriously set back your career.

The dangers of poor networking are especially high for IT workers. Many of those working with computers have poor social skills, and may be tempted either to indifference because of shyness or brashness because of efforts to over-compensate. Also, IT workers tend to be among the major users of LinkedIn, FaceBook, and other social networking sites, where the ease of use and casual atmospheres can encourage the wrong tone for business interaction, especially if you’re a novice at it.

However, over my 12 years as a consultant, I’ve seen problems in every sort of business. To help you avoid them, no matter what field you work in, here are what I’ve observed to be ten of the most common mistakes in networking:

Badmouthing other companies and individuals

Meeting people in the industry whom you don’t see everyday, you can be tempted to express feelings that you normally suppress about bosses, past and present, or about other companies. However, it’s rarely a good idea to make those feelings public — especially in a job interview. If you show too much enthusiasm for criticizing others, those with whom you are networking are going to wonder what you say about them when they’re not around. You can also create the impression of a negative, downbeat person.

If you meet the fellow survivor of a company or boss, you might not have to worry about such things. Yet, even if others start the badmouthing first, you should be cautious about joining in. After all, what are you networking for: To find an outlet for your frustrations, or to make useful contacts?

Name-dropping without permission or with exaggerations

Being able to claim a connection is part of what networking is all about. However, before you claim someone as an acquaintance, much less as a reference, check that you have permission to do so.

For one thing, it’s only polite to give your contacts a chance to think what they’ll say about you if contacted. Possibly, too, they would prefer not to be a reference for you, for reasons like office politics that are only peripherally to do with you.

For another, IT or any other field is a relatively small place, and your claims of friendship or support are easily checked. If they’re false, people will react as though you have lied to them — and, in a sense, you have.

Exaggerating connections

Exaggerating your connection with someone can have the same results as mentioning a connection without permission. True, implying that you are a personal friend of Linus Torvalds or Andrew Morton may get you the job interview you’ve been angling for. But if your interaction is limited to a single email you sent two years ago, you’ll look either duplicitous or foolish when the truth comes out.

Begging for a job

If you are networking to find your next position, one of the unspoken rules is that you never ask directly for work. At first that tradition may seem like hypocrisy, but, if you think for a moment, it makes sense. Networking is an informal, personal way of compensating for the formal, impersonal habits of business. By asking for employment directly, you are mixing categories and creating a confusion that can only make you look crass.

It also makes you look as though you are only interested in networking for what you can get. While this attitude may seem efficient to you, it also signals to people that you are uninterested in them personally. You probably wouldn’t respond well to someone whose interest in you is selfish, so don’t be surprised if others feel the same way.

Spamming requests

Networking is the opposite of the usual marketing techniques; it’s about the quality of contacts, not the quantity. Sending out general broadcasts for help negates that emphasis. Instead of being a one-on-one connection, you make networking an anonymous one when you contact everyone you know with a request — and few people enjoy feeling that you only see them as one of the crowd.

Moreover, any experienced PR flack can tell you that, although targeted requests take longer to put together, they bring better results than spam broadcasts. So, by honoring the intent of networking, you also tend to help yourself.

Participating passively on online sites

As the middle-aged discover social networking, sites like FaceBook are increasingly being used to maintain business contacts. Others, of course, like Ryze.com were designed for business networking for the start.

On all these sites, you’ll find hundreds of registered users who signed up a year ago, and have only a handful of contacts. And, although registration for such sites is hardly time-consuming, these users have essentially wasted their time. One such user regularly complains to me that these sites are useless, but what else can he expect when he doesn’t actually use them?

For any type of networking to be effective, you need to put some effort into it. It’s only when you have developed a large network that you’ll find that others will start coming to you with friend requests. You don’t have to let networking sites take over your life, but, at the same time, if you do the minimum, you’ll only get minimal results.

Networking Indiscriminately online

When you are registered for a social networking site, you may get requests to connect with people you don’t know, or to give recommendations to people you’ve never worked with. The temptation is always there to build your network by accepting these requests, but there’s little point beyond an unconvincing illusion of a broad network.

Whenever someone actually tries to use that network, its inadequacies will quickly become apparent. If you don’t know a person, then how do you know that you can be useful to each other — or that they’re the sort you want to be associated with? Nor can you recommend strangers without making them appear to exaggerate the acquaintance (see above).

Failing to keep up relationships

Contrary to what many people seem to believe, establishing a connection is only the first part of networking. The longer a network connection exists and the more exchanges of help that are made — in short, the more trust that is established — the more useful the connection becomes for both parties. For this reason, stopping at initial contacts is only slightly more useful than sitting back and waiting for contacts to come to you. If you want networking to work, you have to become involved with it.

Being unrespectful of other people’s time

When you network, you can treat as a given that everyone is busy with other things beside the connection. Try to avoid pestering others for favors, especially if you are hoping to use the connection to find work, and avoid asking a favor that is disproportionate to the connection. Asking a new acquaintance to send you details about an upcoming conference is appropriate; asking them to give you a private crash course in Ruby isn’t.

Similarly, just over a year ago, a colleague asked if I could help her fill a position at her company. I found several possible candidates, and introduced one to her company. A few days later, she told me that her company had decided to fill the position through a recruiting agency. The decision meant that I — to say nothing of the candidate — had each spent a couple of hours for nothing. Both the candidate and I agreed that we would think carefully before dealing with my colleague again. We both felt we had been treated with a lack of respect.

Hounding a connection

Last summer, I promised to let an acquaintance know when a position at another company was being filled. After a week, he began sending me daily emails, and phoning me every other day. Since I had no control over the job and was simply relaying information, I could do nothing about the delay and told him so. Once, I made inquiries on his behalf, but eventually I had to ask him to stop contacting me so often. He got angry, and I haven’t heard from him since. From another mutual acquaintance, I understand that he feels that I let him down.

Really, though, he let himself down. By hounding me, he lost his connection to me, although it was obviously useful to him.

Rather than producing the same results yourself, minimize your followups when you’ve requested help. Unless there’s a definite deadline, once a week is often enough to ask. And if the request goes unanswered for more than a couple of weeks, you can probably assume that it’s not happening.

Treating networking as one-sided

Effective networking is about an exchange of help. That means that, if you want people to help you, you have to be willing to help them. If you ignore requests for advice or references, or — like one of my acquaintances — always find excuses for not reciprocating, eventually people will start refusing to help you. The same can be true if you are constantly asking for large favors while only offering an equal number of small ones.

The exchange of favors implicit in networking doesn’t have to be spelled out. In fact, most of the time, it’s not. Instead, networkers simply assume that, if they help you out, at some unspecified point, they’re entitled to request a favor of comparable value from you. Ensuring that you honor that assumption is the main point of networking.

Conclusion

Perhaps the best way to avoid these mistakes is to keep in mind the image you would prefer to project around colleagues. For most people, this image would be professional, polite, and active. Ask yourself how your words and actions might appear to your colleagues, and you’ll not only be likelier to avoid these mistakes, but also to start networking effectively.

These days, I can’t go to a networking event without meeting at least two or three people who are hoping to start their own high-tech business. Taking “Web 2.0” and “social networking” as their personal mantras, these contacts sound eerily like throwbacks to the dot-com boom. Enough time has passed, I suppose, for people to forget the lessons of that first infatuation with technology. As a survivor of that first era, I could tell them a thing or two, but mostly, I don’t bother. They wouldn’t thank me.

If the old dream was just about quick money, then the whole things wouldn’t be so painful. Most of the dreamers are going to fail, and that’s a lesson that can hurt, but can be valuable. If you find that your thirty thousand stock options are worthless in one company, you can always do what I did, and get another thirty thousand from your next company, continuing the process until reality sets it. You learn about persistence, and eventually you learn that hard-slogging work pays in smaller but more reliable returns – both useful lessons.

But, just like the dot-commers, the Web 2.0 generation isn’t only concerned about money. Most of its members would happily settle for survival as the owners of their own small business. Still more are attracted by being involved with something larger than their selves, for experiencing the sense of belonging that comes with being involved in the biggest trends of the era. And it’s this sense of purpose that is likely to shatter on the pavement when reality sweeps their feet out from underneath them.

Take me, for instance. My first dot-com startup, the pay was three-quarters of what I had been earning as a consultant. I never did believe – not really – that the company would go public and my stock options would let me retire. What concerned me was that we (and it says something about the spirit of the times that, for a non-team player like me, there was a “we”) were going to change computing by introducing GNU/Linux to the world.

Moreover, as the first non-developer hired by the company, I was playing a leading role (maybe theleading role in my own mind) in making that dream a reality, cutting bundling deals, hammering out a features list, going over legal contracts and licenses and discovering all the other thousand and one things needed to bring a product to market.

My second company offered much the same – only better, because this time I was working with big names in the field and being flown across the continent for the sake of my expertise.

Was I self-important to the point of blindness? No question. But other parts of my life were at an absolute nadir, and the dream gave some desperately needed meaning. It’s because I remember that desperation that I don’t want to spoil things too much for this next generation of dreamers. Let them dream while they can.

Of course, if they did ask, I would warn them that being tipsy with meaning doesn’t mean that they should abandon common sense. Half-intoxicated as I was, I never could see why those around me were working long extra hours when they didn’t need to, or sleeping in the cardboard boxes that file cabinets came in, just so they could have the full experience (in the same spirit, many line up for hours for tickets or Boxing Day Sales – not out of necessity but because they don’t want to miss the excitement). Nor could I see the point of those who hung on after I left, working for half pay and then deferred pay, or staying loyal before they were laid off. Too many dot-commers forgot in their quest for personal meaning that business remains business, and my only personal claim to foresight is that I twice remembered that simple fact and ejected before the crash came.

If asked, I would also tell them about my post-dot-com survival, about how, after feeling yourself in the avant-garde, laboring to produce dull and sensible things that people actually want to buy seems pointless and bland. And if you once believed that you were not only in the avant-garde, but leading it, then life in an ordinary office under managers and executives who know no more – and sometimes less – than you do becomes simply an exercise in sustained frustration. I would warn them that their experiments with meaning and work will make them unfit for anything else except becoming consultants in their own small business.

Not that this role is an unsatisfying one – far from it, I would say. After all, iit’s the one that I chose. But unless what you really want is not just purpose, but control of your life, it would be cruel to encourage anyone down this twice-trodden path. You’ll only be disappointed and unhappy, unless you are one of that handful who truly wants that direction in life, one of those for whom the boom-gone-to bust (and it always goes to bust sooner or later, believe me) means a hard-won chunk of satisfaction.

Like I said, I could tell this new generation of dreams these things, but they wouldn’t appreciate hearing them. So I try not to intrude on their dreams, and smile fondly as I hear their excited talk of commitment.

Goddammed kids with goddammed stars in their eyes. I hope they enjoy the roller coaster, and appreciate the ride when they stagger away.

“You’re an English major? You must be planning a career in fast food.” Comments like this haunted me from the moment I declared my major in university. But hearing the sentiment recently, I realized that it was far from accurate. The truth is, people who have a way with words can make a comfortable living in all sorts of ways, so long as they don’t limit their possibilities to the obvious.

The worst mistake that anybody with an English degree – or, in fact, any Arts degree – can make is to hang about on the fringes of academia, hoping for a tenure track position. Ever since my undergraduate days, I’ve been hearing about all the tenured positions that are going to become available as their current incumbents retire, but, between budget cuts and the increasing tendency to hire non-tenured staff or sessionals, the positions are unlikely to materialize. People who were hoping for those positions when I left academia over a decade ago are still waiting for those tenured positions. Meanwhile, they endure semester by semester contracts, last minute hires, and doing the same work as tenured faculty for half the money. That’s fine for a few years, but it’s no way to live in the long-term.

The same is true of editing piece work. Just like academia, the publishing industry depends on having a constant pool of cheap work-for-hire editors. You may be one of the lucky exceptions, but the odds are against you, no matter how talented. Those who run the industry are careful not to employ you so much that they become obliged to offer you benefits.

Instead of lingering in limbo, waiting for the academic or literary job you used to dreamed of, English majors should explore the possibilities in business. Not only is the power of self-expression in demand there, but the competition is far less fierce than in academia – partly because of the greater need, and partly because many English majors seem to consider that taking a job in business is beneath them. Often, too, they make the mistake of thinking that their writing skills are all they need, and are slow to learn the subject matter expertise they need to do the work properly.

But, if you can get beyond the idea that you are dirtying your hands and are willing to learn what you don’t know, then the jobs are there. As a technical writer, you need to write clearly and organize information for conciseness and accuracy; in many ways, the job is writing stripped to the basics. As a communications and marketing manager, writing news releases or blogs, you take on the responsibility of being the voice of the company. As a product manager, you decide how to present a product or line, and you’ll find your skills with textural analysis serve you well when you come to deal with end user license agreements and other legal documents. As an instructor, you are reprising your role as a teaching assistant while you were in grad school, the only difference being is that you are teaching software or policies and procedures, rather literature or criticism.

And these are only the most obvious career paths. Writing and teaching skills aren’t a bad foundation for going on to law school, for example. Best of all, the first thing you’ll notice when taking these positions if you’ve been vying for scraps of work around academia, your yearly income will increase by over fifty percent or more.

Admittedly, some of these positions aren’t on the express way to the top. Technical writers, for instance, may rise to supervise other technical writers at a large company, but they aren’t likely to become CEOs. But they can serve as entry positions, and, if you’re interested in climbing the corporation, you can always expand your skill set later on. Meanwhile, you can reasonably expect a salary that puts you solidly in the upper middle class, to say nothing of responsible and often rewarding work.

Really, the only thing holding you back with an English degree is your own lack of imagination or initiative. Just because those who prefer an education they should be getting at a technical college choose to belittle your liberal education is no reason for you to believe them.
